摘要:合理的生产线布局,能够降低公司的搬运成本、提高生产效率。本文是团队论文中的一个子项目,团队论文的主要任务是改善生产线以及对产线的生产组织方式进行再造。本文以D公司电机车间4902装配生产线为背景,通过较长时间的现场观察及分析,发现产线上存在了大量问题,产线单元间搬运路线长,且路线存在交叉,工作区域划分不是很合理;现场比较混乱,现场环境较差,工作台、地面不整洁,物料、工装摆放不规范等,针对这些问题,发现产生的原因是单元布局不合理,现场管理没有到位。根据这些原因,对生产现场进行了改善,运用SLP方法,改善产线单元间的布局,并运用层次分析法选出最优的布局方案,极大缩短搬运距离,根据产线平衡得到的工序组合,改善各作业单元内部的布局提高工人的工作效率,提高产能。对产线生产过程中现场管理存在的问题进行分析归纳,重点运用“5S”管理改善现场的生产环境,提高产品质量。本文重点阐述了单元布局改善和“5S”管理的实施,可供相关企业参考。

Improvement of unit layout of D company oriented to production line balance

Abstract:Reasonable production line layout can reduce transportation cost and improve production efficiency. This paper is a sub project in the team thesis. The main task of the team is to improve the production line and rebuild the production organization of the production line. Based on the 4,902 assembly production line of the motor shop of the D company, through the field observation and analysis for a long time, there are a lot of problems in the production line, the transportation route between the production lines is long, and the route is cross, the pision of work area is not reasonable; The site is chaotic, the site environment is poor, the workbench, the ground is not neat, materials, equipment placement non-standard, and so on, the cause of the discovery is that the layout of units is unreasonable, on-site management is not in place. According to these reasons,  the production site is improved, first, using SLP method to improve the layout of the production line units, and the optimal layout scheme is selected by using analytic hierarchy process (AHP), which can greatly shorten the handling distance, and then according to the production line balance of the process combination, improve the layout of each unit to improve the work rate of workers, improve productivity. Second, the production line production process of on-site management problems were analyzed and summarized, focusing on the use of " 5S" management to improve the production environment, improve the quality of products. This paper focuses on the improvement of unit layout and the implementation of " 5S" management, which can be referred by relevant enterprises.
